A water heater almost never fails without warning. It fails without anyone noticing the warning, which is a different problem and a more fixable one.
The gap between those two outcomes is large. A planned water heater replacement is a scheduled appointment and a predictable invoice. An unplanned one is forty or eighty gallons on a basement floor, whatever was stored down there, and an emergency call-out rate. The equipment costs roughly the same either way. Everything around it does not.
Here is what the warnings actually look like, in the order you are likely to notice them.
Rust-Colored Water From the Hot Tap Only
If hot water runs faintly brown or orange and cold water does not, the problem is inside the tank, not in the supply. It usually means the sacrificial anode rod has been consumed and the steel tank lining has started to corrode.
That rod is the whole design of a tank water heater expressed in one part. It is a length of magnesium or aluminum that corrodes instead of the tank. When it is gone, the tank is next – and a corroded tank cannot be repaired.
The economics here are lopsided in a way worth sitting with. Replacing an anode rod is a modest parts-and-labor job. Replacing a tank because nobody replaced the rod is a full water heater installation. Most people never learn the part exists until they are paying for the second option.
Run the hot tap into a white sink or a clear glass, then run the cold. If only the hot is discolored, get the rod checked.
Rumbling, Popping, or a Low Boom While Heating
Sediment settles out of the water and collects on the bottom of the tank. On a gas unit the burner sits underneath that layer, so it heats sediment first and water second. Pockets of water trapped in the sediment flash to steam and force their way up. That is the rumble.
The noise itself is harmless. What it indicates is not. Sediment insulates the burner from the water, so:
- The burner runs longer for the same amount of hot water
- The bottom of the tank runs hotter than it was designed to
- The steel fatigues faster than it should
- Your gas or electric use climbs quietly
Rumbling is the sound of a tank aging faster than its warranty assumed.
Hot Water That Runs Out Sooner Than It Used To
Same tank, same household, less hot water. Two likely causes, and the difference matters.
On an electric unit there are usually two heating elements. If the lower one fails you still get hot water – just much less of it, because only the top of the tank is heating. That is a straightforward water heater repair.
On either fuel type, sediment physically occupies volume that used to hold water. A flush may recover it. If the unit has never been flushed in eight years, it may not.
What a Flush Can and Cannot Fix
Annual flushing is the highest-value maintenance task on the appliance and one of the few a reasonably handy homeowner can do without special tools. But it is worth being honest about its limits.
A flush can clear loose sediment, restore some capacity, quiet the rumbling, and reduce how hard the burner works.
A flush cannot reverse tank corrosion, restore a spent anode rod, fix a failed element or thermostat, or save a tank that is already seeping. It also will not do much on a heater that has gone a decade without one – hardened sediment tends not to come out of the drain valve, and aggressive attempts sometimes clog the valve permanently.
Flushing is preventive. Once you are past prevention, it is a different conversation.
Water Anywhere Near the Base
Moisture around the bottom of the unit is the signal to stop reading and make a call. But check the non-emergencies first, because three of them are common:

Steel tanks do not get patched. They get replaced, and they tend to progress from seeping to open on their own schedule rather than yours.
If it is actively leaking, the first sixty seconds matter: shut the cold supply valve on top of the unit, then kill the power – breaker for electric, gas control to “off” for gas. Do not drain a tank you have not de-energized.
Age, the Least Dramatic and Most Reliable Signal
A conventional tank water heater lasts roughly eight to twelve years. Tankless units generally run longer. Neither is a guarantee, and hard water shortens both.
Find the serial number on the data plate. Most manufacturers encode the manufacture date in the first four characters – often a letter for the month and two digits for the year, though the format varies by brand. If you cannot decode it, the model and serial will tell a technician in seconds.
If the unit is past ten years and showing any sign above, you are no longer deciding whether to replace it. You are deciding whether to do it on a Tuesday afternoon or at 2am.
Repair or Replace: The Actual Thresholds

The general rule: repair anything that is a component, and replace anything that is the tank. Components fail on their own schedule. A tank fails once.
The Tankless Question, and Where the Cost Actually Sits
Tankless units heat on demand instead of maintaining a stored volume. No standby loss, no tank to fail, dramatically less floor space, and typically a longer service life.
They also cost more up front – but the sticker price of the unit is rarely what decides it. Retrofitting a tankless water heater into a house plumbed for a tank often means:
- Gas supply. Tankless units fire at a much higher input rate than a tank. The existing gas line is frequently undersized and needs upsizing back to the meter.
- Venting. Most require dedicated stainless or PVC venting, not the old atmospheric flue.
- Electrical. Even gas models need power for the controls; electric tankless can require substantial service capacity.
- Water quality. Hard water scales a heat exchanger faster than it scales a tank, so descaling becomes part of the maintenance schedule.
That list, not the appliance, is where the cost difference lives. It is also why the honest answer varies house to house, and why a quote is worth more than a rule of thumb here.
Why Local Water Changes the Math
How fast your water heater wears out depends on what is running through it, and southwest Missouri is not uniform.
The City of Springfield notes that residents “depend upon area lakes and bountiful supplies of high quality groundwater,” while roughly sixty thousand residents of rural Greene County and every other city in the county “rely on untreated well water as their water supply.” [1]
If you are on untreated well water, expect more mineral content, faster sediment accumulation, shorter anode rod life, and a stronger case for a water softener ahead of the heater. Flushing annually stops being optional maintenance and starts being the thing that decides whether you get eight years or twelve.
If you are on treated city supply, conditions are milder – but sediment still accumulates over years, and the annual flush is still the cheapest thing you will ever do for the appliance.
What It Is Costing You While You Wait
Water heating is not a small line on a utility bill. The EPA notes that showering alone accounts for nearly 17 percent of residential indoor water use – about 40 gallons a day for the average family – and estimates that if households nationally switched to efficient showerheads, we could avoid roughly $2.5 billion in energy costs for heating water each year. That is a national figure, not a promise about your house. But the direction holds: a meaningful share of what you spend heating water leaves the building warm, and an older unit carrying an inch of sediment is doing that job measurably worse than a new one would.
Businesses that handle water heater repair and installation work on both tank and tankless systems and can usually tell you in one visit whether a retrofit at your particular house is straightforward or expensive – which, given the list above, is the number that actually decides it.
The Four Habits That Prevent Most of This
- Flush the tank once a year. More often on well water.
- Check the anode rod every three to five years. It is the cheapest insurance on the unit.
- Look at the base whenever you happen to be near it. Ten seconds, and it catches the failure that costs the most.
- Know how old it is. Write the install date on the unit in permanent marker so the next person does not have to decode a serial number.
Four small things, and the difference between doing them and not is usually the difference between an appointment and a flood.
